The cheapest day to install a smart city layer is the day the ground is already open. Ducts, conduit, power routes and fibre cost very little inside the civils package and cost a great deal once the roads are surfaced, the kerbs are set and the landscaping has gone in.

That is why this belongs at masterplan stage rather than as a retrofit. We work with the infrastructure engineers while the drawings are still moving, so the routes, chambers, power supplies and mounting points exist before anyone has decided which sensors go on them.

What goes on top is chosen to keep you free. Open protocols, documented interfaces, exportable data and hardware you can re-tender: a platform that traps your data is a liability disguised as a feature, and you should be able to replace us without replacing the city.

The part that decides whether any of it still works in three years is operations. Someone has to watch the dashboards, patch the firmware, replace failed nodes and answer for uptime. We do that under an agreement with response times in it, or we train and hand over to your team — but we will not pretend the question does not exist.
